GP5 / PRACTICAL GUIDES

How to measure the value of an AI workflow.

By GP5 Productions · 23 October 2026

An AI workflow is useful when it improves a real business process after you account for supervision, errors and costs. Record the starting point, measure the same process after launch, and decide whether to keep, change or stop the pilot.

This guide helps B2B service teams and startups evaluate a first project. The examples are planning illustrations, not GP5 client results or guaranteed savings.

1. Define the start and the finish.

Choose one process, such as “website enquiry received to the right team member receiving a complete brief.” Write down the channels, tools, owner and exceptions included. Do not mix several unrelated workflows into one savings number.

2. Record a baseline before changing it.

Use a representative period, often two to four weeks. If volume is low or seasonal, collect longer and state the limitation. Record the number of eligible enquiries, time to a useful response, manual handling time and missed handoffs. Sample actual work rather than relying only on memory.

MeasureHow to calculate itWhat to check
Useful response timeElapsed time from receipt to a reply that addresses the need.An automatic acknowledgement alone does not qualify.
Complete handoff rateComplete briefs reaching the correct owner ÷ eligible enquiries.Review missing fields and wrong assignments.
Net handling timeManual work before minus manual work after, including review and exceptions.Include the process owner’s supervision time.
Attended qualified callsCalls attended by prospects meeting your documented qualification criteria.Keep bookings, attendance and qualification separate.

3. Include the work people still do.

Count answer reviews, corrections, failed integration recovery and ongoing maintenance. Track usage costs, subscriptions and implementation costs separately. Time released is additional capacity; it is not automatically cash saved or revenue earned.

Illustrative calculation: 100 enquiries at 8 minutes each require 800 minutes of handling. If the same volume later takes 3 minutes each plus 100 minutes of supervision, handling totals 400 minutes. The difference is 400 minutes, or 6 hours 40 minutes. This example is not a forecast.

4. Compare like with like.

Keep the definition of an eligible enquiry consistent. Note changes in campaigns, staffing, opening hours or lead quality. Compare similar periods and show the sample size. A before-and-after improvement alone does not prove the technology caused it.

5. Define the decision before the pilot.

Agree acceptable accuracy and handoff standards, an exception limit, and a review date. If the system creates more corrections than it removes, narrow the scope or fix the process. Expand only when the first workflow is dependable and useful.

A simple weekly review.

  1. Count eligible enquiries and successful handoffs.
  2. Review useful response time and a sample of answer quality.
  3. Record manual work, supervision and exception time.
  4. Check attended qualified calls with the commercial owner.
  5. Record costs, failures and one next improvement.
